Concentration is a planning input, not a prediction
The OECD's 2026 AI markets analysis identifies persistent structural concentration risks in parts of the AI value chain. That does not predict a particular outage, price rise or unlawful conduct. It does suggest that a small buyer should understand where the available alternatives are genuinely distinct and where they share a dependency.
The business does not need to become an industry analyst. It needs a proportionate plan for the service it relies on. A tool used occasionally for brainstorming presents a different continuity problem from one required to receive and process every customer request.
Classify the dependency by consequence
Ask what happens if the service is unavailable for an hour, a day or a longer period. Identify which work can wait and which needs another route. Keep the answer grounded in the actual customer promise rather than an abstract desire to eliminate all risk.
A manual process may be the most sensible alternative for a small volume. For a critical high-volume workflow, the business may need a more developed arrangement.
Compare alternatives at the task level
Evaluate whether another supplier can complete the important job with your records and rules. Similar feature names do not establish equivalent behavior. Use the same representative cases, including corrections and exceptions, before calling an alternative a usable replacement.
Ask whether the two services rely on the same critical upstream provider where that information is available. A second contract does not automatically create an independent operating path.
Preserve bargaining information
Keep a record of actual usage, cost per completed task and the effort required to switch. This makes a renewal conversation more concrete. It also helps the owner recognize when a seemingly small price change materially alters the economics because the service is used at high volume.
Avoid maintaining several paid alternatives without a clear purpose. Redundancy has its own cost and can fragment records if staff use the systems inconsistently.
Review when the dependency changes
Reassess after a major price revision, a change in the underlying service or expansion into a more consequential workflow. The right plan can evolve as the business grows and the tool becomes more central to operations.
This is our purchasing interpretation of the market analysis. It turns concentration into a manageable question about choice and continuity while avoiding unsupported forecasts. The objective is a business that can make an informed renewal or switching decision without discovering too late that its essential process has become difficult to move.
