When AI handles routine tasks, redesign the exception role
Specify what staff do when a case falls outside the automated path.

A job contains more than its routine tasks
The ILO's 2025 exposure approach examines work at task level. It estimates potential exposure rather than observed automation and does not prescribe staffing decisions. For an owner redesigning a role, the useful starting point is to list the different tasks that remain bundled together in a person's working day.
When software handles routine preparation, the employee may receive a higher concentration of ambiguous or emotionally difficult cases. Their work has changed even if the number of items handled falls. A productivity target based on the old mixture can then become misleading.
Define the exception categories
Identify why cases leave the normal path: missing facts, conflicting records, unusual customer needs or a decision beyond the assistant's authority. Give each category a clear next step and an owner with the information needed to resolve it.
Avoid one undifferentiated exception queue. A quick missing-field check and a serious service complaint require different skills and response expectations. Sorting them by the action needed makes supervision and workload planning more useful.
Rebuild the handover
Ensure the employee receives the original request, the actions already taken and the reason the system paused. A handover consisting only of a generated summary can hide the detail that makes the case unusual. Staff should be able to check the evidence without reconstructing the entire history from several systems.
Also define what staff can change and what needs another approval. Moving work to a human does not resolve uncertainty about authority by itself.
Adjust the measures
Measure resolution quality, waiting time by exception type and repeated problems returned to the queue. Use handling time with context: more difficult cases may take longer even when the employee is doing excellent work. Include the effort spent improving the reference or removing a recurring source of exceptions.
Keep the role sustainable
Ask employees whether the new concentration of difficult cases changes the support or breaks they need. Where appropriate, rotate responsibilities and provide access to a knowledgeable colleague. These are operating choices to assess with the team, not conclusions supplied by an exposure index.
Our recommendation is to redesign the remaining role deliberately. The business should know which human judgment it still depends on, how that judgment is supported and how it is evaluated. Automating the easy step is incomplete organizational work if the harder step becomes an unclear, overloaded responsibility that nobody has planned for.
